Fastone
You may have gotten a bad batch of heads, go back to where you got them maybe they can do something for you. The question would be how long have you had them

ajlisko
they were brand new ,just got them in Hi Jerry ... Frankie is right ... if they were brand new and several popped when you cranked them down, you most likely got a bad batch from the manufacturer ... happens every now and then and your supplier should make good for them ... :-)
mgarside83
Are you seating the heads before you bring the tension up? That can cause this to happen.
gbass598
Are they tearing in the same spot? That could be a good indication of a bad batch of heads. It might not hurt to make sure there aren't any rough edges that have popped up on the bearing edges of the drum as well.
floatdude
Wax the bearing edge with canning wax, the stuff they use for canning fruit ( you can get it at the super market in a block). It will make the drum crank up faster and with less broken heads. Also check for any sharp spots in the bearing edge if any smooth out with sand paper.
